If you search for “AI Product Manager” job descriptions on recruitment websites now, you will most likely see requirements such as: “Proficient in using various AI tools, proficient in prompt engineering, and able to use AI auxiliary tools such as Copilot”, and even many companies directly take “ability to use prompts” as the core threshold for AI product managers. But if you really enter the industry with the idea that “AI product manager = operator who knows prompts”, you will most likely encounter the first career setback within 3 months: either the AI functions you make are not popular with users, or problems occur frequently after launch, even causing direct business losses.
The root cause of this stereotype is that many people take the “tool attribute” of AI products as the “core value”, and take the “ability to use AI” as the “core competence of AI product managers”. In fact, the core competitiveness of senior AI product managers is never whether they can write prompts, but whether they can find a balance among the three dimensions of **business value, technical boundary,

1.1 高级AI产品经理的能力模型:三元平衡框架 / The Capability Model for Senior AI PMs: The Ternary Balance Framework
According to the 2024 China AI Product Manager Industry Research Report jointly released by PMCAFF and Zhipu AI, 82% of AI products fail to meet expectations after launch, and the core reasons can be classified into three categories: 68% of the projects are not aligned with the real business value, 72% of the projects overestimate the capability boundary of current AI technology, and 59% of the projects fail to manage user expectations well. These three data correspond exactly to the three core competency modules that senior AI PMs must master, which we call the “Ternary Balance Framework”:

> 💡 Digital Edition Sidebar Tip: The ternary balance framework is not three independent competency modules, but a mutually restrictive triangular relationship: over-pursuing business value may break through technical boundaries, over-emphasizing technical boundaries may lead to products with no user value, and over-accommodating user expectations may make it impossible for the technical team to implement. The core work of senior AI PMs is to find the optimal solution in this triangle.
Business Value Decomposition Capability: Say No to “AI for AI’s Sake” 很多初级AI PM最容易犯的错误,就是拿到一个AI技术就想着往业务里套:看到大模型能生成文本,就非要给所有业务线加个AI写作功能;看到多模态能处理图片,就要求设计团队所有的图都用AI生成。 Many junior AI PMs are most prone to make the mistake of trying to apply an AI technology to business as soon as they get it: seeing that large language models can generate text, they insist on adding an AI writing function to all business lines; seeing that multimodal models can process images, they require the design team to use AI for all pictures. This “technology-driven” approach essentially treats AI as an end, not a tool.
72%。 For example, an AI PM at a traditional retail company, after hearing the management say “we want to do AI upgrading”, immediately made an “AI product description generation” function to automatically generate detail page copy for all products. After launch, they found that the usage rate was only 3%, because most products already have fixed copy templates, and the AI-generated copy did not match the brand tone. Later, the PM re-decomposed the business scenario and found that the real pain point was “the copy for 1,000 newly listed products needs to be written within a week, and the operation team is too busy”. So they adjusted the plan to only use AI to generate the first draft for newly listed products without fixed templates, and the operation team only needs to modify 20% of the content. After launch, the operation efficiency increased by 40%, and the function usage rate also reached 72%.
The core of business value decomposition is to put aside “what AI can do” first, first figure out “what problem the business really needs to solve”, and then look back to see if AI can solve this problem. When decomposing requirements, senior AI PMs will first ask three questions: 1. / What is the core pain point of this problem? Is it an efficiency problem, a cost problem or an experience problem? 2. / What is the current manual solution? What is the cost? What is the effect? 3. / If we use AI to solve it, how much better can it be than manual? Can the cost be accepted?
Only when the answers to these three questions are positive is the AI project worth doing. If you do AI just for the sake of doing AI, it will most likely end up as “a function that no one uses for a non-existent demand”.
AI Technical Boundary Cognition Capability: Don’t Be a PM Who Is “Layman in Technology” 很多传统PM转型AI PM的时候,容易陷入两个极端:要么觉得AI是“万能药”,什么都能做;要么觉得AI是“人工智障”,什么都做不好。 Many traditional PMs who transition to AI PMs are prone to fall into two extremes: either they think AI is a “panacea” that can do anything; or they think AI is an “artificial idiot” that can’t do anything well. The essence of these two perceptions is that they do not understand the capability boundary of current AI technology.
The capability boundary of current large language model technology can be summarized as three “cans” and three
