The Rise of a Service Empire: Haidilao's Development Journey and Industry Status
In 1994, in Jianyang, a small city southeast of Chengdu in Sichuan Province, a small hot pot restaurant with just four tables quietly opened its doors. Zhang Yong, at that time, perhaps had no idea that this small restaurant named "Haidilao" would grow into a benchmark enterprise in China's food and beverage service industry over the next thirty years, nor that his name would be written into Harvard Business School's case library, becoming a subject of study for management scholars worldwide. However, it was from this seemingly ordinary starting point that the commercial legend, later dubbed the "Service Empire," was born.
From 1994 to 2024, Haidilao has traversed a full thirty years of development. These thirty years have witnessed not only China's rapid economic growth but also the transformation of China's food and beverage service industry from extensive to refined management. Throughout this magnificent history, Haidilao has not merely completed its metamorphosis from a small shop to an international food and beverage group with thousands of stores; more importantly, it has successfully transformed the seemingly abstract concept of "service" into a manageable system that can be replicated, learned, and disseminated, setting a new benchmark for the entire service industry.
This chapter presents a comprehensive view of Haidilao's journey from a small hot pot restaurant in Jianyang, Sichuan, to an international food and beverage group. Through systematically examining four critical stages of enterprise development—the start-up period, growth period, expansion period, and internationalization period—we will deeply analyze the core challenges and strategic choices faced at each stage, revealing the endogenous driving forces supporting the company's sustained growth. At the same time, this chapter will also examine Haidilao's benchmark status in China's food and beverage service industry, elaborate on the profound impact of its service model on the industry, and explain why it has become a teaching case at top institutions like Harvard Business School and Stanford University. Through in-depth exploration of these issues, we aim to answer a fundamental question: Where does Haidilao's success truly originate?

Entrepreneurial Background and Historical Opportunities
To understand Haidilao's rise, we must first return to the broader context of China's food and beverage industry in the 1990s. At that time, China was in the midst of a critical transition period where the winds of reform and opening-up were blowing across the nation, and the food and beverage service industry, as one of the first opened sectors, was shifting from state-run canteens to market-oriented operations. In Jianyang, Sichuan, hot pot, as a culinary form deeply loved by local people, had already formed a unique food culture. However, due to low barriers to entry and low market concentration, the hot pot industry as a whole exhibited characteristics of being "small, scattered, and weak." The vast majority of operators were satisfied with simple food ingredient trading and lacked service awareness and brand consciousness.
Zhang Yong, Haidilao's founder, began his entrepreneurial journey against this historical backdrop. Born in Jianyang, Sichuan in 1969, Zhang Yong did not have high educational credentials. At age 18, he entered the Sichuan Jianyang Worker-Peasant-Soldier Glass Factory as an ordinary factory worker. In that era, working in a state-owned factory was envied by many, but an inner fire of refusing to be ordinary always burned within Zhang Yong. In 1990, the factory closed, and Zhang Yong was forced to become unemployed. This setback反而 became an important turning point in his life. After losing his job, Zhang Yong engaged in various small businesses—from peddling playing cards to operating spicy skewers. Although these experiences did not achieve tremendous success, they accumulated valuable market experience for his future entrepreneurship.
In 1994, a chance opportunity changed Zhang Yong's life trajectory. During a casual conversation with friends Shu Ping, Shi Yonghong, and Li Haiyan, Zhang Yong learned that a hot pot restaurant in Jianyang was for sale because its owner had other development plans. This news ignited the entrepreneurial passion that had been building within Zhang Yong for a long time. The four people pooled together 8,000 yuan, bought the small restaurant, and officially began Haidilao's entrepreneurial journey. This decision, which seemed insignificant to others, marked the starting point of a service empire's germination.
The Awakening of Service Consciousness: From "Sichuan Haidilao" to Service Benchmark
When Haidilao was founded, its situation was not optimistic. Although Jianyang was Zhang Yong's hometown, the local hot pot market competition was fierce, with large and small hot pot restaurants scattered throughout the streets. As a small shop with only four tables started with 8,000 yuan, Haidilao had neither brand recognition nor capital advantages, let alone economies of scale. In such a competitive environment, the young Zhang Yong had to find a path to survival and development.
Zhang Yong quickly realized that relying solely on the taste of hot pot would make it difficult to stand out in fierce market competition. The core competitiveness of Sichuan hot pot lies in the broth formula, and there were many time-honored brands with quality formulas. It would be difficult for a newly emerged small shop to establish lasting advantages in taste. Since competing on "hardware" was challenging, Zhang Yong began seeking breakthroughs on "software"—namely, service. This strategic shift, seemingly a forced choice, actually contained profound business insights.
Haidilao's early service innovations originated from Zhang Yong's keen observation of customer needs. He noticed that many customers had seemingly minor but experience-affecting troubles when eating hot pot: for example, nowhere to sit while waiting, dishes becoming overcooked
