序章:快时尚的“慢”困境与SHEIN的“秒速”破局 / Chapter 1: The "Slow" Dilemma of Fast Fashion and SHEIN's "Lightning-Fast" Breakout
One week before the 2012 Summer Solstice in Guangzhou, the air was thick with the scent of cotton and linen fabric from the Shisanhang wholesale market, the sour aroma of iced Americanos from stall freezers, and the Cantonese curses of stall owners holding cigarette butts between their teeth—four cross-border e-commerce entrepreneurs from Nanjing crouched in the gaps between stalls on Liuhua Road, clutching a stack of just-photographed samples of popular European and American styles from Instagram, their brows furrowed into knots. Their goal for this trip was to find garment suppliers that could quickly restock popular items, but after asking seven or eight stall owners in a row, they got the same answer every time: "Bestsellers? We don't know either, we just stock up based on gut feeling. Unpopular styles get sold to secondhand clothes collectors by the kilogram, for three yuan a kilo."
Everyone knows ZARA is the synonym for fast fashion: it takes only 14 days from design sketch to store shelves, 6 times faster than the industry average, turning the wardrobes of young people around the world into a "fast fashion assembly line" with the rhythm of "two new arrivals per week". But few people notice that this "agile supply chain" model, which has been written into business school textbooks, hit a ceiling as early as 2010. ZARA places 70% of its production capacity in European countries such as Spain, Portugal, and Turkey, at least 10,000 kilometers away from the world's largest garment consumption markets, China and the United States. It takes 30 days for a piece of clothing to be shipped from a European factory to a Chinese store, and the air freight cost is 3 times the value of the goods, making true global "rapid response" impossible. The 2022 Inditex financial report hides even more glaring figures: the global inventory turnover days are 89, and the cost of destroying and processing unsold goods is as high as 1.27 billion euros, accounting for 2.3% of the annual revenue, equivalent to throwing 4 dollars of clothing into the incinerator every second.
The essence of this dilemma is that the underlying logic of "production-driven sales" in the traditional fast fashion industry has come to an end. The traditional apparel supply chain is a typical push supply chain: designers predict trends based on fashion forecasts → mass production → distribution to global stores and e-commerce platforms → waiting for users to buy. The core of the entire chain is "production-side dominance", and user demand is always passive. The root of this logic is that fashion trends in the apparel industry are inherently unpredictable, and the industry's average style prediction accuracy is only about 30%—that is to say, if you produce 10 styles of clothing, 7 of them will not be sold out. According to the 2023 McKinsey Global Fashion Industry Report, the average inventory backlog rate in the fast fashion industry is 28%, and more than 100 billion US dollars of clothing is destroyed every year around the world because it cannot be sold, which is equivalent to 3,000 US dollars of fashion products becoming garbage every second.
The "fast" of traditional fast fashion has never been real fast, but "regional fast". ZARA's 14-day listing cycle only applies to the European local market, because its supply chain is right at its doorstep, and the cost of changing orders and replenishing stock is very low. But once it enters a cross-regional market, this advantage disappears. In 2019, Inditex announced the closure of 1,200 stores worldwide, of which more than 40% were in the Chinese market. The core reason is that its Europe-centered supply chain cannot match the rapid changes in the Chinese market: a floral dress that sells well in Europe may have passed the popular period by the time it is shipped to China, while the local fashion trends in China may change every half month, and ZARA's prediction and replenishment speed cannot keep up at all.
The root of this "slow" dilemma is the rigidity of the traditional supply chain: the minimum order quantity for garment production is generally more than 1,000 pieces. The fabric procurement, cutting, and sewing of factories are scheduled according to the fixed order quantity. Once the order is changed, a high change fee must be paid, and the production cycle for changing the style is as long as 2-4 weeks. In order to reduce the production cost per piece, brands can only produce in bulk, and even if the prediction is wrong, they have to bite the bullet and distribute the goods, and finally transfer the inventory cost to consumers—this is also why traditional fast fashion clothes look cheap, but in fact 30% of the cost is the cost of inventory waste.
That hot summer of 2012, after squatting in Shisanhang for a week, the SHEIN founding team finally touched the core of the breakthrough: Why not put the styles online first, and let users tell you with their clicks, favorites, and add-to-cart behaviors what they really like? This idea was extremely crazy at the time: the apparel industry had never had a "sell first, produce later" model, factories would never accept small orders of a few hundred pieces, and could the accuracy of data prediction be higher than the experience of designers? Many people even thought that this approach was simply impossible to scale.
But this seemingly crazy idea just hit the nail on the head of the dead end of the traditional fast fashion logic of "production-driven sales": the waste of the entire industry is essentially because "the production side is guessing what users like", and what SHEIN wants to do is "let users tell the production side what they like". This pull supply chain logic is completely opposite to the traditional push supply chain: the starting point of the entire chain is not the designer's prediction, but the user's real demand data, and production is completely centered on demand, fundamentally solving the root cause of inventory backlog.
In the spring of 2013, the team conducted a small-scale test for the first time: they selected a floral tea dress th
